the portfolio
Four instruments. One cycle.
Read end to end, these are not four products. They are one transition — the company’s move from running on key people to running on institutional capacity — with the firm as the integration function that builds it, withdraws, and returns once to verify it held. Each instrument exits on a defined condition, and the last one exits on observed absence.
Entry · Forensic Diagnostic
Structural Audit™
Diagnose where it breaks.
$50K
3 weeks · fixed scope
A fixed-scope operating-model and governance diagnostic across four domains — governance, data, process, and capacity. It produces a ranked map of where the company depends on key people rather than institutional capacity, and a Bridge Roadmap of the corrective moves, sequenced by risk.

Audit Report + Bridge Roadmap
audience
PE sponsors, portfolio leadership, integration teams
exit
On delivery — the diagnostic is the product
Expansion · Independent Assessment
Quality of Structure™
Opine on whether the foundations are real.
$100K
6 weeks · independent
The structural equivalent of Quality of Earnings. An independent, pre-financial assessment of whether the governance, data, process, and capacity foundations are real — or constructed to maintain a performance. It tells a sponsor or board whether the numbers rest on structure that will hold, before they rely on them.
deliverable
QoS Opinion + Bridge Roadmap
audience
PE sponsors, boards, deal teams
exit
On delivery of the independent opinion
Full Deployment · Structural Enforcement
Scale Readiness Office™
Build the capacity to run without us.
$200K+
~12-week container
A bounded deployment that implements the Bridge Roadmap, installs governance discipline, and builds institutional capacity at pinch points through an arm’s-length specialist network. It is event-gated, not time-gated: it stands down when the four exit gates fire, not when the calendar runs out. The 12 weeks is the container used for scoping and pricing — the exit condition is the gates.
deliverable
Structural readiness + signed handoff
audience
Companies in active integration or transformation
exit
On the four exit gates firing
Confirmation · Verified Independence
Structural Confirmation™
Return, and prove it held without us.
$35K
60–90 days post-handoff
A short neutral-observer engagement that returns after the Scale Readiness Office stands down and verifies the four gates are still firing unattended. It is the only instrument that exits on observed absence rather than on a claim — and therefore the only one that proves the result was real institutional capacity, not a compensating dependency. It produces a Confirmation Opinion the sponsor and board can rely on, and the firm can stand behind.

THE spine
The four exit gates.
The gates are defined and signed at entry — by the operator and the PE sponsor together — so the endpoint is contractual, not discretionary. Each has one non-negotiable property: it must be observable without the operator in the room. Anything only true while the operator is present is measuring presence, not structure.
1
Truth surfaces without us
Absorption → Diagnosis
A real gap was surfaced by someone other than the operator, through the standing mechanism, before it became a crisis — and the system acted on it.
artifact
A logged issue, raised internally, routed and resolved with no operator involvement.
2
Translation layer dissolved
Self-Differentiation
Two interdependent units resolved a real misalignment laterally, without routing through a central connector — the CEO, the operator, or the former hero.
artifact
A decision or dispute resolved at the level where it lives, with the former translation node not in the loop.
3
The rhythm runs itself
Manual Momentum → Governance
The operating rhythm ran a full cycle — board pack, milestone gate, escalation — driven by internal owners, on its own calendar, without the operator initiating it.
artifact
A completed governance cycle the operator did not convene.
4
The numbers are real
Independent Oversight
Finance and data produced objective figures autonomously; a variance was named honestly rather than smoothed; oversight acted on it.
artifact
A reporting cycle with an independently-generated, honestly-stated number that drove a decision.
Why event-gated, not time-gated
A duration sells a PMO. A proof sells an integration function that finishes and leaves. The container is for scoping; the exit is the gates firing — observed during a deliberate fade in which the operator has already stepped back.
Built to be delivered by others
Who delivers each instrument.
If the products could only be delivered by the founder, the firm would be performance. So the method lives in the protocol and the judgment lives in the gates — and the founder’s role shifts from running engagements to certifying the operators who can.
INSTRUMENT | WHO DELIVERS IT | FOUNDER'S ROLE AT MATURITY |
|---|---|---|
Structural Confirmation™ | Trained operator, solo — highly transferable; observation to protocol | Set the confirmation standard |
Scale Readiness Office™ | Certified Engagement Lead + arm’s-length specialists | Train Leads; hold the gate standard |
Quality of Structure™ | Trained operator with sign-off early; solo once certified | Sign-off authority, then withdraw it |
Structural Audit™ | Trained operator, solo — most transferable; pure protocol | Certify operators; spot-review opinions |
On the arm’s-length network: the Scale Readiness Office sources specialists but earns nothing recurring on their placement. The firm vouches and connects; it does not clip the ongoing relationship. That costs revenue, deliberately — it is the structural guarantee that nothing in the firm’s economics rewards a slower exit.
